Adapt the canonical Thursday 2026-05-21 meeting brief into a human-facing, conversational prep packet for the call with Mackenzie Jones (NYCN/Summit organizer), without halting ICN development and without weakening any non-claims.

Does the new packet read like a conversation with someone who already knows the work — not a repo tour, not a sales pitch, not a manifesto, not a technical demo?

  • Matt to make explicit merge/hold call on ICN PR #1881. Recommendation: safe to merge — pure addition, all required CI green, only the standard benchmark-compare flake red. If merged, log in §"Post-freeze delta log" of the packet and describe only as "first scope-decomposition groundwork landed."
  • Tuesday rehearsal of the packet (run §11 of the packet itself).
  • Decide whether to produce the optional one-page visual conversation aid (Tuesday or Wednesday, only if the packet is stable).
  • Post-meeting capture (Thursday/Friday after the call).

Unsafe Assumptions

  • The two Summit-workflow candidates (sponsor commitment, accessibility accommodation) are written abstractly enough to map to anyone's Summit experience. They have not been validated against Mackenzie's actual workflow. She may push back on the standing/authority/decision split; if she does, follow her order in the meeting, not the packet's.
  • The "Wave 1 complete; denylist advisory through Waves 2–6" claim is carried over from the existing Thursday brief and not re-verified this session.
  • NYCN repo state was read once Monday morning; not re-fetched at session end. If significant NYCN merges land before Thursday, re-read the NYCN side of the related-reading list.
  • The Compare Against Base benchmark-compare failure on #1881 is treated as the standard flake per CLAUDE.md. The 15 reported regressions are in task_operations/create_task family benchmarks that #1881 does not touch; the regression source has not been independently isolated.
  • The handoff-commit policy is "not auto-committed" per AGENTS.md L301 and HANDOFF_TEMPLATE.md L111. There is a precedent of ~22 prior committed handoffs in docs/dev/; that ambiguity is not resolved this session. Default-safe is to leave untracked.

Next Move (Tuesday)

  1. Re-check #1881: gh pr view 1881 -R InterCooperative-Network/icn --json mergeable,statusCheckRollup,reviews,comments. If Matt has authorized merge, merge with the agreed strategy. If merged, add one row to the packet's "Post-freeze delta log" describing it as "first scope-decomposition groundwork landed" only.
  2. Read the packet end-to-end. Walk §11 (Tuesday rehearsal checklist) inside the packet.
  3. Read §7 aloud twice. Time it. Cut if over 100 seconds.
  4. Walk candidate A then candidate B aloud, beat by beat.
  5. Confirm freeze: no further edits to the packet, the brief, or the NYCN-side docs unless something on main materially changes a stated fact.
  6. Do not touch infrastructure, NYCN private data, K3s, DNS, Cloudflare, Forgejo, Proxmox, Vaultwarden, or network-ops #31.
  7. Optional Wednesday: if the packet is stable, produce a one-page visual conversation aid (spine + two workflow candidates side-by-side).
